Engineer

The Core

The engineer is the only irreplaceable element. In an AI-native context, their value is framing problems, evaluating AI output, and making irreversible decisions. Everything else exists to amplify this judgment.

Supervisor

Direction & Boundaries

The traditional manager role, re-scoped. Supervisors define constraints, not solutions. They manage risk and alignment, not task decomposition. They remove ambiguity, not micromanage execution.

Supporter

Growth, Context & Advocacy

A senior engineer focused on mentorship and long-term growth. They provide architectural intuition, historical context, and help navigate organizational reality. Crucially, they must not be the engineer's direct manager.

AI Helper

AI Practice & Workflow Coaching

An engineer experienced in real AI-assisted workflows. They pair on AI usage, share failures and edge cases, and help calibrate trust in AI output. They do not enforce standards or act as a gatekeeper.

Non-overlapping roles: Each role has distinct responsibilities. The Supervisor provides direction, the Supporter provides growth, and the AI Helper provides practice. This separation ensures psychological safety and clear accountability.

Conway's Law

If your organization treats AI as a tool, your systems will reflect that. If you treat AI usage as a shared practice embedded in relationships, your architecture and code quality will reflect that instead.

Adoption Principles

Successful ANTcell adoption requires organizational commitment to three core principles.

Explicit Roles

Make all three support roles explicit and distinct. The Supervisor provides direction, the Supporter provides growth, the AI Helper provides practice. Do not combine them. Each role has different incentives and safety requirements.

Psychological Safety

The Supporter must not be the engineer's direct manager. AI Helpers share failures openly. Engineers can experiment without fear of judgment. Safety is structural, not cultural aspiration.

Local Judgment, Centralized Capability

The platform provides capability at scale. The cell provides judgment at the edge. Don't centralize decisions that require context. Don't distribute infrastructure that benefits from scale.

This Is Not About Adding Headcount

One Supervisor supports multiple engineers. One Supporter mentors several engineers. AI Helper roles can be part-time or rotating. The real change is legitimacy: time spent mentoring is recognized, time spent on AI practice is protected, invisible labor becomes visible.
